Orc 3: The Skirmisher

– AC: 16 (Chain Shirt, Shield)

– Attacks: War Pick (+5 to hit, 1d8 + 3 piercing) or Javelin (+5 to hit, 1d6 + 3 piercing).

– Role: Bodyguard for Orc 2 or Commander Malaggar using Protection reaction to impose disadvantage on attacks against them.

Battlefield & Environment

– Chasm / Ledge Elevation: The chamber or cavern features a split elevation. The two drow snipers are positioned 15-20 feet up on a limestone ledge accessible only by rough rock climbing (DC 13 Athletics) or a secured silk rope.

– Hunting Traps: Two disguised iron hunting traps are placed in the narrow floor passage (DC 14 Perception to spot; DC 13 Dex save or take 1d4 piercing damage and stop moving; DC 13 Str check to break free).

– Light Conditions: Total darkness. The drow exploit their 120-foot darkvision to engage before parties with torches or 60-foot darkvision can pinpoint them.

Combat Tactics

1. Round 1 (Ambush & Pin):

– Snipers open from elevated concealment with poisoned arrows. Target primary spellcasters or archers with Grasping Arrow to root them in place.

– Commander Malaggar casts Darkness centered on a light source or party backline, or drops Faerie Fire across the vanguard.

– The three Orcs activate Aggressive as a bonus action, surging 60 feet directly into the frontline to pin the melee characters. Orc 3 stays adjacent to Orc 2, screening attacks with his shield.

2. Round 2 (Pressure & Disruption):

– Orcs expend their Action Surge early to overwhelm players before defensive buffs come up.

– Malaggar uses Commanding Strike to grant an Orc an extra hit, or steps into melee with Menacing Attack to frighten high-damage martials.

– Snipers fire Shadow Arrow to blind whoever is carrying an active light spell or torch.

Recurring Villain Mechanics: Malaggar’s Escape Plan

If reduced below 18 hit points or if both snipers and two orcs fall, Malaggar prioritizes survival:

1. Shadow Smokescreen: Drops Darkness at his own feet.

2. Disengage / Action Surge: Expends his Action Surge (if unused) or Second Wind, breaks line of sight, and uses the advantage from his Cloak of Elvenkind and +7 Stealth to vanish into pre-mapped side tunnels or fissures.

3. Collapsing Shunt: Pulls a prepared piton or explosive mine charge that collapses the immediate 10-foot bottleneck behind him, leaving the surviving orc conscripts to be slaughtered as rearguard fodder.

Modular Hooks & Earth Elemental Tie-In

Standalone Variant:

– The Slaver Patrol: Malaggar’s squad is a deep-recon capture unit sent to secure surface specimens, miners, or caravans.

– The Route-Map: In his pack is an annotated parchment detailing deep trade corridors and supply caches heading toward an Underdark outpost.

Tie-In: “The Geode Trap / Quartz-Cleft”:

– The Elemental Link: Malaggar carries an Etched Obsidian Key and a New Drow Rune-Collar and Rune Ledger in hopes or re- re-binding the Unbound Earth Elemental.

– The Mining Operation: The orcs carry fresh rough smoky quartz pried directly from the Quartz-Cleft geode walls.

– Narrative Integration:

– If played BEFORE the Elemental encounter: The party defeats or drives off Malaggar and finds the fractured rune ledger. They discover the Drow were excavating a massive elemental node; breaking the patrol causes the elemental in the lower chamber to break loose of its shattered tether.

– If played AFTER the Elemental encounter: Malaggar was the binding officer returning to investigate why his seismic mining elemental went silent. Seeing the party covered in geode dust and quartz fragments, he orders the squad to eliminate the interlopers.

The Geode Trap

The players learn of the elemental through a frantic, high-paying bounty posted by the Deep-Seam Mining Consortium. Operations at the lucrative Quartz-Cleft Mine have ground to a halt after a devastating incident in the deepest shafts, and the miners are refusing to return to work.

The party is summoned to the mining camp at the edge of the mountains, where the air is thick with coal dust and anxious murmurs.

The Story Leading Up

For months, the Deep-Seam Consortium had been slowly extracting valuable resonance quartz from the upper levels of the mountain. Two weeks ago, their arcane surveyor detected a massive, unparalleled geode deeper in the bedrock. Driven by greed and pressured by approaching winter, the camp foreman ignored standard safety protocols. Instead of carefully picking through the rock, he ordered the use of heavy alchemical blasting charges to blow a shortcut straight down to the geode.

The blast was a catastrophic success. It blew open the bowl-shaped cavern the players will eventually fight in, revealing veins of quartz thicker than tree trunks.

But the blast did far more than shatter mundane rock—it tore into the deep underbelly of the mountain, severing an ancient, hidden outpost of the Underdark.

The creature that surged through the fissure was no wild beast, but an Unbound Earth Elemental, dragged to the surface in agony. Bound to the service of a Drow raiding expedition, the elemental had spent decades forced to gouge out subterranean stairways and haul stone, subjugated by an arcane torc of spiked dark metal welded across its stony mantle.

The illicit alchemical explosion cracked the collar’s master rune, fracturing the enchantment without fully breaking the metal. Driven into a blind frenzy by the sparking feedback of its broken tether, the half-freed elemental lashed out in sheer delirium. When the miners’ scouting party picked their way down to claim the quartz, the elemental struck back at anything moving above. There was no tunnel, no warning cave-in—just the stone floor rippling like liquid earth as three miners were violently dragged under.

The terror-stricken survivors bolted, barring the iron bulkhead doors behind them. But down in the dark, the tormented elemental continues to hammer its shattered collar against the bedrock in a desperate attempt to break free—sending rhythmic, shuddering tremors through the quartz veins that threaten to collapse the entire mountain camp into the chasm below.

Key Characters Involved

Thaddeus “Thad” Flint (The Foreman)

  • Role: The Quest Giver and source of the problem.
  • Personality: Gruff, pragmatic, and sweating bullets. Thad is an experienced miner who let profit override his better judgment. He is desperately trying to cover up the fact that he used illegal alchemical charges. He offers the party a hefty sum of gold to “clear out the burrowing beast” so operations can resume before his guild superiors arrive for an inspection.
  • What he knows: He insists it’s just a rogue bulette or a burrowing monstrosity. He downplays the magical nature of the incident to protect his own skin.
  • Initial Offer: 500 gold pieces total (or roughly 100–125 gp per character for a standard 4-to-5-person party) to enter the Quartz-Cleft shaft, neutralize the “burrowing beast,” and bring back proof so operations can resume.
  • Negotiation / DC 13–15 Charisma (Persuasion or Intimidation) Check: If the party presses him on the evident danger, notices how nervous and sweaty he is, or leverages an Insight check revealing he is hiding something, Thad can be pushed up to 750 gp—along with throwing in a small pouch of rough quartz gems or mining supplies from the camp stores—just to get them moving before the Mining Guild inspectors arrive.

Elara Vance (The Arcane Surveyor)

  • Role: The Information Broker / The Conscience.
  • Personality: Analytical, exhausted, and furious with Thaddeus. Elara is a geologist with minor arcane training who maps the elemental resonance of the mountain.
  • What she knows: If the players seek her out or catch her arguing with Thaddeus, she reveals the truth. She explains that the tremors are too localized to be natural earthquakes. She suspects the blast ruptured a planar seal and warns the party that whatever is down there isn’t just an animal—it’s a manifestation of the mountain itself. She might also provide the party with a few vials of Alchemist’s Fire or Thunderstones, though using them might enrage the elemental further.

“Dusty” Jarl (The Survivor)

  • Role: The Witness.
  • Personality: Traumatized and drinking heavily at the camp’s makeshift tavern. Jarl was in the scouting party when the elemental attacked.
  • What he knows: Jarl can give the party the tactical clue that saves their lives. He frantically explains that the creature didn’t dig—it swam through the stone. More importantly, he noticed that the creature only attacked when the men were running. “If you stand still,” he mutters into his ale, “it can’t see you. It only hears your feet.”

The Quartz-Cleft Mining Camp

The adventure begins in the frantic, choked atmosphere of the surface camp.

Visualizing the Camp (Read Aloud): “The Quartz-Cleft camp clings to the mountain’s edge like a desperate tick. The air is choked with a suspension of fine, glittering coal dust that tastes like copper on your tongue. Heavy iron ore-carts sit abandoned on their rusted tracks. Miners cluster around low fires, casting anxious glances toward the yawning black mouth of the primary shaft. Every few minutes, a deep, rhythmic vibration rattles the tin roofs of the supply sheds—a heartbeat echoing from deep within the stone.”

The Setup: Thaddeus Flint approaches the party with sweating desperation, offering a heavy coin purse to solve his “pest problem.” If the players investigate, Elara Vance pulls them aside to the surveyor’s tent, revealing the localized, unnatural nature of the tremors. Finally, a stop at the makeshift tavern allows Dusty Jarl to slur out the life-saving mechanical clue: “It didn’t dig… it swam. And it only hears your feet.”

The Descent

To make the transition seamless, the journey down the shaft should feel increasingly alien and dangerous.

Visualizing the Descent (Read Aloud): “The wooden supports of the upper shafts quickly give way to raw, violently blasted rock. The air grows cold and smells sharply of ozone and scorched earth—the lingering signature of illegal alchemical charges. As you descend deeper, the walls begin to catch your torchlight, reflecting it back in fractured, prismatic glints. You are walking into the heart of a massive geode. The silence here is absolute, broken only by the deafening crunch of loose scree beneath your boots.”

Encounter: The Geode Trap

Target Party Level: Level 4-5 (Medium to Hard difficulty)

The Terrain

The encounter takes place in a subterranean, bowl-shaped cavern lined with massive, jagged quartz crystals.

  • The Floor: The ground is entirely natural, unworked stone and compacted dirt, mixed with patches of difficult terrain (loose scree).
  • Verticality: Thick stalagmites and stone columns connect the floor to a 30-foot ceiling. (If you are staging this on a physical foam terrain board, incorporating multiple carved stone pillars and vertical elevations will make the elemental’s movement visually terrifying).
  • The Hazard: The elemental uses Earth Glide to seamlessly merge into the floor, walls, and pillars. It leaves no tunnel. Because it has Tremorsense (60 ft), it knows exactly where everyone is standing as long as they are touching the ground.

“The narrow tunnel widens abruptly, spilling into a vast, bowl-shaped cavern. Massive stone columns and looming stalagmites rise to meet a ceiling nearly thirty feet above, creating a jagged, natural maze. Driven into the cavern walls are immense veins of raw quartz—huge, jagged crystals that catch your light and scatter fractured, eerie reflections across the dark.

The floor is entirely unworked stone and compacted earth, broken frequently by treacherous patches of loose scree that crunch loudly underfoot. There is a heavy, oppressive stillness to the chamber. Yet, as your boots strike the rock, you feel a faint, answering vibration deep beneath the surface—as if the very foundation of the cavern is awake, and listening to your steps.”

Dungeon Master Execution Note: Let the players linger on the sound and physical impact of their footsteps crunching through the loose scree. This subtly foreshadows the elemental’s tremorsense. The moment their boots touch the unworked floor, the creature knows their exact coordinates. Rather than rolling initiative immediately upon entering, let them advance deep into the center of the bowl—past the outer pillars—before the solid stone beneath their feet suddenly liquifies and the elemental surges upward for its ambush.

Unbound Earth Elemental

Large elemental, unaligned

Armor Class 17 (natural armor)

Hit Points 126 (12d10 + 60)

Speed 30 ft., burrow 30 ft.

STRDEXCONINTWISCHA
20 (+5)8 (-1)20 (+5)5 (-3)10 (+0)5 (-3)

Damage Vulnerabilities thunder

Damage Resistances bludgeoning, piercing, and slashing from nonmagical attacks

Damage Immunities poison

Condition Immunities exhaustion, paralyzed, petrified, poisoned, unconscious

Senses darkvision 60 ft., tremorsense 60 ft., passive Perception 10

Languages Terran (Reacts with hostility to Undercommon and Elvish)

Challenge 5 (1,800 XP)

Traits

Earth Glide. The elemental can burrow through nonmagical, unworked earth and stone. While doing so, the elemental doesn’t disturb the material it moves through.

Siege Monster. The elemental deals double damage to objects and structures.

Fractured Binding. The elemental wears a shattered arcane collar of Drow design. Whenever the elemental takes thunder or force damage, the broken runes spark violently, causing the elemental to have disadvantage on attack rolls until the end of its next turn. A creature within 5 feet of the elemental can use an action to make a DC 15 Intelligence (Arcana) check. On a success, the binding’s painful feedback is temporarily suppressed for 1 minute, calming the elemental provided it takes no further damage.

Actions

Multiattack. The elemental makes two slam attacks.

Slam. Melee Weapon Attack: +8 to hit, reach 10 ft., one target. Hit: 14 (2d8 + 5) bludgeoning damage.

Geode Eruption (Recharge 5–6). The elemental strikes the cavern floor, causing jagged quartz crystals to violently burst upward in a 15-foot radius centered on a point the elemental can see within 30 feet. Each creature in that area must make a DC 15 Dexterity saving throw, taking 18 (4d8) piercing damage on a failed save, or half as much damage on a successful one. The area becomes difficult terrain until the crystals are destroyed or cleared.

Tactical Advice for the DM

  • Hit and Sink: Use Earth Glide to drop through the floor at the end of the elemental’s turn. It shouldn’t be standing out in the open waiting to be hit by a Fireball. It rises, uses Multiattack, and sinks.
  • Target Selection: Tremorsense means it goes after whoever is making the heaviest vibrations on the ground. Heavily armored fighters rushing toward it will draw its immediate attention, allowing lightly armored rogues or casters who stay perfectly still to avoid being targeted directly.
  • The Thunder Vulnerability: Giving it vulnerability to thunder damage plays directly into the narrative that acoustic shockwaves from the mining blast drove it mad. A player who uses Shatter or Thunderwave will deal massive damage but trigger the Fractured Binding trait, causing the creature immense pain.

Motivations and Negotiation

Elementals are not inherently evil; they are living manifestations of an elemental plane.

Why fight?

This elemental is disoriented, enraged, and unbound. It was originally summoned from the Elemental Plane of Earth and magically chained to this cavern by a Drow Mage to serve as a living vault door, hiding the Underdark stairwell from the surface world. However, when the human miners blasted the cavern from above with explosive powder, the sheer physical and acoustic shockwave shattered the Drow’s intricate binding runes. Freed from its magical shackles but deeply traumatized by the explosive backlash that scrambled its tremorsense, the creature is now in a hyper-defensive, territorial rage. It lashes out blindly, viewing any creature entering the cavern—whether humans from above or Orcs from below—as an immediate threat.

Can they negotiate? Yes, but the dynamics have changed now that it is a runaway captive rather than a hungry animal:

  1. Communication: A character must speak Primordial (or Terran). It does not understand Common, and it reacts with immediate hostility to Undercommon or Elvish, associating those languages with its former Drow captors.
  2. De-escalation: The party must drop their weapons and cease moving to stop triggering its hypersensitive tremorsense.
  3. The Bargain: The elemental doesn’t want gold or food; it wants to go home, or it wants revenge. If the party can communicate that they are enemies of the Drow, or if a spellcaster offers to use Banishment to return it to the Elemental Plane of Earth (or uses Dispel Magic to remove the painful, lingering arcane collar still fused to its rocky neck), the elemental will stand down. It may even shift aside to reveal the hidden obsidian stairs, allowing the party to descend.

When the encounter with the Earth Elemental ends, you can transition immediately into the Underdark narrative with this description:

As the massive elemental crumbles into a heap of inert, mundane rock, the oppressive silence of the cavern returns. But it is broken a moment later by a deep, structural groan.

The central floor of the cavern, weakened by the battle and the creature’s shifting bulk, suddenly caves in with a rush of dust and falling scree. When the cloud clears, you see that the elemental wasn’t just hiding in the earth—it was blocking a hole.

A shaft drops straight down into the dark. But unlike the rough, natural stone of the geode cavern, the walls of this lower tunnel are unnaturally smooth. Peering over the edge, you can see a spiraling staircase carved from dark, polished obsidian. Near the first landing, pinned beneath a chunk of fallen quartz from the battle above, lies a crushed humanoid body. It wears dark, intricately layered chainmail, and in its lifeless hand is a jagged, serrated spear of brutal Orcish make.

1. Pinned Corpse: Runic Dark Chainmail

This medium armor is heavily soot-stained, heavily decorated in ancient orcish/dark-world patterns, and possesses magical resilience despite the crushing blow.

  • Armor (Chainmail):Gloom-Weave Chainmail (requires Strength 13, AC 16)
    • Properties: Made of “dark iron,” this chainmail does not impose disadvantage on Dexterity (Stealth) checks made while in dim light or darkness.
    • Wear & Tear: A heavy chunk of quartz has crushed the breast and left shoulder. To wear it, a character needs to spend 1 hour and succeed on a DC 12 Strength or Smith’s Tools check to manually bend the crushed links back into shape, or pay a smith 15 gp to restore it.
    • Apothecary / Arcana Find: In the lining, the player finds a sewn-in, unlit tiny pouch of muffled wool, meant to keep the armor from clanking loudly (explaining why it lacked Stealth disadvantage).

2. Lifeless Hand: Jagged Orcish Spear

This is a brutal, heavy-set weapon designed for thrusting in close, dark quarters.

  • Weapon (Spear):The Obsidian-Bane Spear (1d6 piercing, Thrown 20/60, Versatile 1d8)
    • Traits: This orcish spear is tipped with jagged, obsidian-like iron. It deals an additional 1d4 piercing damage against creatures made of earth or stone (such as Elementals, Gargoyles, or Xorns).
    • Visuals: The shaft is bound in dark, scaly leather with hand-carved runes in Undercommon/Orcish that translate roughly to “Unbroken”.

3. Other Scavenged Gear (What Else the Corpse Carries)

Searching the explorer’s packs, belts, and the debris around them reveals a mix of practical delve gear and clues of where they came from:

  • Mundane Gear:
    • Climber’s Kit: Pinned under the debris is a tangled set of pitons, a hammer, and 50 feet of Silk Rope (remarkably intact).
    • Darkvision Ink & Ledger: A water-resistant leather journal. Many pages are ruined by damp and rot, but the final entry frantically details “They’re digging from the dark below… the bindings are failing” (referencing the elemental’s collar). Written in Undercommon.
    • Survival Provisions: 2 crumbled rations (inedible), a heavy steel flask containing highly potent, dark dwarven spirits (can be used as a improvised antiseptic or a fire-starter), and a tinderbox.
  • Valuables:
    • Coin Pouch: Stained leather pouch containing 24 Silver Pieces (SP) and 12 Electrum Pieces (EP)—noting electrum implies older, subterranean origin.
    • Subterranean Map Scrap: A rough, hand-drawn map fragment on cured hide, marking the descent they are about to make. It names “The Deep Sump” and has a warning label in Orcish marking the stairs as “Watch the steps—traps/unstable.”
    • 3 Iron “Tokens”: Unlabeled iron disks with a clawed fist stamped into them. Likely used as a guild or tribal passcode.
  • Alchemical/Magical:
    • 1x Potion of Resistance (Thunder): Found in a padded belt pocket. A swirling, rumbling blue liquid that protects the imbiber from sound and vibration (ironic, considering the cave-in).

The Larger Plot

  • The Rift (The Discovery) The explosion didn’t just crack an elemental seal; it blew the roof off a buried Underdark watchpost. The Earth Elemental was not a wild creature—it was a bound guardian, summoned and chained to this quartz cavern by a Drow Mage to protect their upward-tunneling operation. When the human miners set off their alchemical charges, the blast severed the Drow’s binding runes. The elemental went berserk, attacking the human miners above, while the Drow and their Orc thralls retreated deeper into the tunnels below, waiting for the dust to settle.
  • The Consequence (The Threat) With the elemental dead or pacified, the natural floor of the cavern shifts and partially collapses, revealing an ancient, spiraling staircase carved from obsidian, plunging into the dark. If left unchecked, the Drow—who have been using Orc mercenaries to carve out a foothold directly beneath the human mining camp—will realize the surface path is now open. They will launch a midnight raid, slaughtering the mining camp to secure the quartz geode and taking prisoners as slaves. The party must descend into the breach, infiltrating the Drow outpost to collapse the tunnel or wipe out the scouting force.
